Google admits AI Mode earns less than regular search — what it means for your traffic

Key takeaways

  • Google’s Search & Other revenue hit $63.35B in Q3 2026, up 12% year-over-year but roughly $1.5B below analyst estimates of ~$64.85B, according to 24/7 Wall St..
  • CBO Philipp Schindler confirmed AI Mode’s lower monetization contributed to the miss — but named foreign exchange (FX), not AI Mode, as the single largest driver; the dollar gap from AI Mode was never disclosed.
  • Google is actively expanding ads inside AI Mode internationally and adding multi-turn ad formats in the US, so the organic surface area inside AI answers will shrink further.
  • Schindler described many AI Mode questions as upper-funnel research (Search Engine Journal). That is the stage where being the cited source matters more than ranking position.
  • Our October 2026 fleet data (5,819 Google AI answer appearances across 48 businesses) shows Google AI answers pull from about 8.5 sources each, and 49% of them cite YouTube. Being one of those sources is the organic slot that is left.

Google’s Q3 2026 earnings confirmed something the SEO industry has suspected for months: AI Mode, where query growth is strong, earns less per query than traditional search. CBO Philipp Schindler said so directly on the October 28 call. But the exact revenue gap was never disclosed, FX headwinds were named as the bigger problem, and Google is already moving to close the gap with more ads inside AI answers — which compresses organic reach further regardless of cause.

What the web says

Search & Other revenue landed at $63.35B for Q3 2026, up 12% year-over-year but roughly $1.5B below the analyst consensus of ~$64.85B, as reported by 24/7 Wall St.. Revenue was also roughly flat versus Q2 — not the sequential acceleration analysts had modeled.

On the earnings call, Schindler offered a specific ordering of causes, which matters for interpreting the miss correctly. According to Search Engine Journal, he said: “The strong growth in AI Mode queries had an impact, because of the lower monetization we were seeing in AI Mode.” But he placed FX first among the headwinds, with an EU parcel duty change and World Cup ad timing shift also listed before AI Mode. CFO Anat Ashkenazi had already warned in July that Q3 would start lapping last year’s Search acceleration.

At the same time, 9to5Google reported that Google is scaling ads in AI Mode internationally and rolling out multi-turn ad formats in the US. In its own announcement, Google says click-through rates are already similar between sponsored and organic product listings in AI Mode. That is Google’s research, not an independent measure.

Alphabet shares fell about 12% after the report, wiping out more than $500 billion in market value, according to 9to5Google. Search & Other revenue missed analyst estimates of about $64.85 billion, per 24/7 Wall St.

Google keeps pointing to engagement instead: it says AI Mode and AI Overviews keep people on Google about three times as long as traditional search, per the same 9to5Google piece. That query/revenue divergence is the central tension of the report, and it’s why the stock fell even as usage metrics looked strong. This tension sits at the heart of the new realities of search in 2026 that we’ve been tracking all year.

Futurism framed the miss as Google getting a taste of what it did to publishers — zero-click AI answers depressing the ad value that once flowed to the open web. That’s a coherent editorial argument, but it overstates what the earnings call actually showed. Schindler placed FX as the largest single driver; AI Mode monetization was third in his ordering. The size of the AI Mode gap was never disclosed. The publisher-harm parallel is worth thinking about, but it should not be stated as the confirmed cause of the miss.

What our data says

Which sources show up next to a local business in AI answersShare of answers citing each source type, 2026-10. 5,819 Google AI Overview answers across48 businesses; 932 ChatGPT answers across 38 businesses.0%25%49%1%YouTube27%10%Reddit2%3%Directories23%0%SocialGoogle AI OverviewsChatGPTSource: PushLeads AI-mention tracking · incredibleroots.com

In October 2026, we tracked 5,819 Google AI answer appearances across 48 small businesses (restoration companies, contractors, studios, and retail — our data). Of those answers, 49% cited YouTube and 27% cited Reddit. The average answer pulled from 8.5 sources. Over the same period, we tracked 932 ChatGPT answers across 38 businesses: only 1% of those answers cited YouTube, 10% cited Reddit, and the average answer used about 4 sources.

The gap matters here. As Google pushes more ads into AI Mode to close the monetization shortfall Schindler acknowledged, the number of organic slots per answer will tighten. In our single-site sample — 140 Google AI answers and 66 ChatGPT answers for one client — the answers consistently pulled from third-party directories (Angi, HomeGuide), Reddit, and YouTube alongside the client domain. That pattern shows up clearly when you look at which sources AI answers cited most in October 2026.

One caveat: our fleet tracks small local-service businesses; citation patterns for e-commerce or B2B SaaS may differ. These figures reflect October 2026 and a 48-business sample — directionally useful, but not a population-level claim.

Where the sources disagree

What caused the miss. Futurism’s editorial framing places AI Mode’s lower monetization — and the broader zero-click AI answer dynamic — as the primary cause. Google management, corroborated across Search Engine Journal and the earnings call transcripts, placed FX first, with AI Mode monetization third after two one-off factors (the EU parcel duty change and World Cup ad timing). Neither side has a disclosed dollar figure for the AI Mode component, so the relative magnitude remains genuinely unknown.

Whether AI Mode ads will close the gap. Google says sponsored and organic product listings in AI Mode already get similar click-through rates (Google). Investors were not convinced: shares fell about 12%, erasing more than $500 billion in market value (9to5Google). Both positions are plausible; neither has a quarter of data to settle it.

What I’d do

  1. Accept that organic clicks from AI Mode will get scarcer, not more abundant. More ads in AI answers means fewer organic positions per answer. Plan around citation share, not click volume, as your primary AI visibility metric. Start with how to measure AI search visibility for a small business if you haven’t set up that tracking yet.
  2. Audit your YouTube presence specifically. Our October data showed 49% of Google AI answers cited YouTube — by far the most-cited domain. There’s a reason we wrote about why YouTube mentions now predict AI visibility better than backlinks. If your business has no YouTube footprint, that’s a gap that compounds as AI Mode scales. For a closer look at what we saw in practice, read do YouTube videos get cited in AI search — October 2026 findings.
  3. Build your entity across the platforms AI answers actually pull from. Reddit, Angi, HomeGuide, and Facebook all appeared regularly in our fleet data. A website alone is not enough. Entity-based SEO for business owners explains the framework; how to get your business mentioned in ChatGPT answers covers the platform-specific tactics.
  4. Understand how Google picks its cited sources. The ad expansion makes the citation question more competitive, not less. Read how Google AI Overviews choose which websites to cite and apply the same logic to AI Mode — the selection signals overlap substantially.
  5. Treat content quality as an E-E-A-T signal, not a keyword exercise. Google itself calls many AI Mode questions upper-funnel research. Thin content gets skipped; authoritative, specific content gets cited. Review E-E-A-T principles for AI-powered search success and align your content strategy with AI search content optimization (AISCO) and answer engine optimization in 2026.

Questions people ask

Why does Google search revenue miss if queries are growing?
Because not all queries earn the same. AI Mode queries grew faster than any other segment, but AI Mode currently earns less per query than a traditional results page with standard ads. More queries at lower yield produces the divergence the earnings call described.

How does AI Mode monetization compare to traditional search ads?
Google hasn’t disclosed a per-query or per-click comparison. Schindler confirmed AI Mode has “lower monetization” but gave no figure. Google says sponsored and organic product listings in AI Mode get similar click-through rates, but that is Google’s own research, not an independent source.

Will Google’s AI Mode ads close the monetization gap?
Google is moving fast: international ad expansion in AI Mode and multi-turn ad formats in the US are already in progress, per 9to5Google. Whether that closes the gap by Q4 is unresolved, and the 12% stock drop says investors are not sure either. The Q4 guidance will be the first real data point. Part of what makes this complex is Google Gemini’s expansion across Search, Gmail, and Chrome in 2026, which introduces ad surfaces that didn’t exist a year ago.

What caused Google’s Q3 2026 earnings miss?
According to Search Engine Journal, Schindler named currency first, then retail and media factors, and then the lower monetization in AI Mode. CFO Anat Ashkenazi had warned in July that Q3 would start lapping last year’s Search acceleration. The AI Mode share was never quantified.

How does AI Mode affect organic search clicks for websites?
No click-to-website figure for AI Mode was disclosed on the call or in any sourced reporting. What we do know from our own data is that citation share — being named as a source inside an AI answer — is how organic reach works in these formats. The ad expansion will make uncited organic positions scarcer.
